Offshore Dedicated Development Team: Build a Full Squad in India

An offshore dedicated development team is a complete, self-organising squad, with a tech lead, engineers, QA and often design and product, that works only on your product from India. It is built as a team, not as a set of individual hires. Squads range from about USD 10,000 a month for maintenance to USD 52,000 for a 12-person scale squad. This page sets out squad compositions by product stage, how the team runs day to day, how attrition is handled inside a squad and how to scale mid-engagement. Tell us what you are building.

Team vs Individual Hiring: Why the Squad Model Is Different

Hiring individual offshore developers and building an offshore dedicated development team are different decisions. Individual hires extend your existing team and depend on your leads for direction. A dedicated squad brings its own tech lead, QA and delivery structure, so it can own a product area end to end. That distinction shapes everything from management effort to how the team handles attrition. If you need one or two engineers, our dedicated developers page covers that model. If you want several squads run as a long-term unit, see our offshore development center in india model.

Ownership of Outcomes

A squad owns a defined area, such as a mobile app, a platform service or a product line, and is accountable for delivering it. Individual hires own tasks assigned by your leads.

Built-In Technical Leadership

Every squad includes a tech lead responsible for architecture, code review and engineering standards. You set the priorities, and the squad decides how to deliver them well. Standards stay consistent as the squad grows.

Lower Management Effort

Because the squad plans, estimates and reviews its own work, your product owner focuses on priorities and acceptance. That typically needs six to ten hours a week rather than daily supervision.

Resilience to Attrition

When one person leaves a squad, the tech lead and teammates hold the context while a replacement onboards. Individual hires leave a gap directly in your own team. Delivery keeps moving throughout.

When Individual Hiring Is Better

If you already have strong engineering leadership and only need more capacity, individual hires integrate faster. A squad adds most value when you need a team to own an area.

Squad Compositions by Product Stage

A team that is right for an MVP is wrong for a product with thousands of users, and a scale-stage team is wasteful once a product is mature. Sizing the squad to the product stage keeps cost aligned with what the product actually needs. The three compositions below are the most common starting points. Monthly bands are all-in for a managed engagement in India and are consistent with our pricing packages.

MVP Squad

Six people take a product from validated idea to first release, typically in three to five months. Product and design are included because early scope decisions matter more than raw coding capacity.

Scale Squad

Once a product has users and revenue, the squad adds a delivery manager, senior engineers, a second QA engineer and DevOps. The focus shifts to throughput, reliability and release frequency.

Maintenance Squad

A mature product needs security patches, dependency upgrades, bug fixes and small enhancements. Three or four people handle this efficiently, with a senior developer acting as lead. Response times are agreed upfront.

Moving Between Stages

Squads change shape as the product moves from MVP to scale and later to maintenance. Each change is planned with 30 days’ notice, keeping the people with the most product knowledge.

Estimating Your Squad

Use our project cost calculator to model a squad by role and stage, then request an itemised proposal showing each person, rate and start date. Every figure is broken down by role.

Team Ceremonies and Reporting Cadence

A dedicated squad runs on a predictable rhythm that gives you visibility without constant meetings. Ceremonies are scheduled in the daily overlap window, typically two to three hours with US Eastern mornings and four to six hours with Europe. Everything else happens in writing, so nothing depends on being online at the same moment. The cadence below is the default for most squads, adjusted to your existing processes where you already have them.

Daily Stand-Up

A 15-minute stand-up in the overlap window covers progress, plans and blockers. Your product owner joins when decisions are needed, rather than attending every session as a formality. Notes are posted for everyone.

Sprint Planning and Review

Every two weeks, the squad plans the next sprint with your product owner and demonstrates completed work. Demos use working builds, not slides, so progress is always verifiable. Feedback goes straight into the backlog.

Weekly Status Report

A short written report covers completed work, upcoming priorities, risks, blockers and hours used. It gives stakeholders who do not attend ceremonies a reliable view of progress. It takes minutes to read.

Monthly Steering Call

The delivery manager reviews velocity, quality, budget and team health with your leadership each month. Structural changes, such as scaling or new roles, are agreed here. Actions are tracked to closure in writing.

Shared Tooling for Visibility

Backlog, code, builds and documentation live in your tools, such as Jira, GitHub or Confluence, so you can see the squad’s work directly at any time. Nothing is hidden in vendor systems.

Tooling and Access Model

A dedicated squad works inside your environment, not the vendor’s, so you keep full visibility and control. The access model below balances that control with the squad’s ability to work efficiently, and it is agreed before the first engineer starts. Every account is created by you and can be revoked instantly. This matters most of all when a squad owns a production system and needs elevated access during releases or incidents.

Your Tools, Not the Vendor’s

The squad uses your repositories, ticketing system, CI/CD pipelines, documentation and chat workspace. Nothing about your product lives in systems you do not control. If the engagement ends, nothing needs to be migrated.

Role-Based Access

Each person gets only the access their role requires. Developers work in development and staging, while production access is limited to named leads and logged. Access is reviewed every quarter.

Secure Devices and Networks

Engineers work on managed, encrypted laptops with endpoint protection, connecting through VPN and multi-factor authentication. Our delivery runs under ISO 27001 controls. Devices are audited regularly, and no work happens on personal hardware.

Secrets and Credentials

API keys, signing certificates and cloud credentials are stored in your secrets manager, never in code or chat. Rotation happens automatically when a team member leaves. Access to secrets is logged.

Offboarding on Day One

When someone leaves the squad, all access is removed the same day. A documented checklist covers accounts, devices, credentials and knowledge handover. You receive confirmation in writing once every step is complete.

How Attrition Is Handled Inside a Squad

Attrition is the most common worry about offshore teams, and a squad structure is the best defence against it. Indian IT attrition in mid-level roles commonly runs 12–20% a year, so a 12-person squad should expect one or two changes annually. The difference between a disruptive departure and a routine one is preparation. The practices below keep knowledge inside the squad and keep velocity steady when people change. Replacement terms are set out in our delivery guarantees.

Shared Ownership of Code

No area of the codebase belongs to one person. Code reviews, pairing and rotating assignments make sure at least two people understand every critical component. No single person becomes a bottleneck.

Living Documentation

Architecture decisions, runbooks and onboarding guides are updated as part of the definition of done. A new engineer can become productive from documentation, not just conversations. It stays current every sprint.

Notice Periods and Overlap

Indian notice periods of 30–90 days give time to recruit a replacement before the departing engineer leaves. Planned overlap transfers knowledge directly from one person to the next. Handover is planned.

Replacement Timelines

A replacement typically starts within two to four weeks, with the handover overlap not billed to you. The tech lead keeps the squad’s commitments on track in the meantime. Sprints continue.

Retention Practices

Clear career paths, technical ownership, recognition and competitive pay reduce attrition in the first place. Squads that own meaningful work keep people longer than squads assigned routine tickets. Retention is reviewed monthly.

Scaling a Squad Mid-Engagement

Products rarely need the same team for long. A launch, a funding round or a new market can call for more capacity quickly, while a mature product may need less. A dedicated squad should scale in both directions without disrupting delivery. The approach below adds or removes capacity predictably, with notice periods written into the agreement. A short discovery sprint is useful before major scaling to reshape scope and team plan together.

Scaling Up

New engineers typically join within four to eight weeks of a request. The tech lead plans their onboarding so they contribute within their first two sprints without slowing the existing team.

Splitting Into Multiple Squads

Above about 10 to 12 people, one squad becomes hard to coordinate. The team splits into two squads with clear ownership areas, each with its own tech lead. Shared standards stay common.

Scaling Down

Capacity reduces with 30 days’ notice per engineer. The squad decides who stays based on product knowledge, so the most experienced people remain on your product. Documentation is updated before anyone leaves.

Adding Specialists Temporarily

Specialists such as security, performance or data engineers can join for a few sprints and then roll off, without changing the core squad’s shape. You pay only for the sprints they work on.

Moving to a Larger Structure

When several squads are working on your products, the arrangement becomes an offshore development center. Our ODC vs outsourcing comparison explains that model and its alternatives. Governance scales with it.
